Stop Looking for a Unicorn: Which CNC Skills Must Be Hired - Which Can Be Taught?

Your wish list may be eliminating people who could do the job.

Most CNC job postings read like a wish list, not a job description. Five-axis experience. Ten years in the trade. Proficiency in three different control systems. Programming, setup, inspection, and troubleshooting, all from day one.

If you're a 50-to-200-person manufacturer without a dedicated HR team, you probably wrote that list yourself, pulled from an old posting, or borrowed it from a template that had nothing to do with your shop. The result is the same either way: you're not hiring a machinist. You're hunting a unicorn.

And while you wait for one to apply, the machine sits idle, the orders back up, and the team covering the gap gets tired.

The real question isn't "can they do everything." It's "can they do it here."

Every CNC role has two categories of skill: what someone needs to walk in the door with, and what your shop can teach in the first 30 to 90 days. Most job postings don't separate the two. They just list everything and hope for the best.

Here's a more useful way to break it down.

Likely needs to be hired

Machine type and controls. Someone coming from manual lathes isn't a five-axis mill operator by Monday. Baseline familiarity with the category of machine and control family (Fanuc, Haas, Siemens, Mazak) usually needs to exist before day one. The exact model, the specific fixturing, your shop's quirks—that's trainable.

Blueprint reading. This is foundational, not incidental. A candidate who can't read GD&T symbols or interpret tolerances isn't a training gap. That's a candidate who isn't ready for the role.

Materials fundamentals. Understanding how aluminum behaves differently than stainless under a cutting tool, or how heat treatment affects machinability, requires real shop-floor time. It's difficult to fast-track this knowledge base. They need to come with it.

Likely can be taught

Setup on your specific equipment. Setup procedures are shop-specific. Your fixturing, your work-holding, your sequence. A machinist with solid fundamentals can learn your setup process in weeks, not years.

Programming on your software. If a candidate understands machining logic and toolpath principles, learning your specific CAM software or conversational programming interface is a training exercise—not a hiring requirement.

Inspection procedures. Using a caliper is basic. Using your CMM, following your documentation standards, and understanding your specific quality checkpoints is procedural knowledge your quality team can teach in a structured onboarding plan.

Troubleshooting your machines. Diagnosing a problem on equipment you've never touched takes time regardless of experience level. A machinist with strong fundamentals will build shop-specific troubleshooting instinct faster than a "unicorn" candidate will materialize.

Why this matters for your applicant pool

Every requirement on a posting that belongs in the "can be taught" column is a requirement quietly filtering out people who could actually do the job. A machinist with strong fundamentals and no experience on your exact machine is not a lesser candidate. They're a candidate who needs 30 days of onboarding instead of zero.

The shops that widen their candidate pool this way aren't lowering their standard. They're being honest about where the standard actually needs to be met on day one, and where it can be built.

That distinction also changes how you interview. Instead of asking "have you run a Haas VF-2 with Fanuc controls," you're asking "walk me through how you'd approach setup on an unfamiliar machine" or "how do you read this print." You learn more about the candidate's actual capability, not just their resume overlap with your equipment list.

The tradeoff you're actually managing

We're not suggesting you hire someone who can't read a print or has never touched a CNC machine. We're suggesting you stop advertising for a person who arrives fully trained on your shop's specific setup, programming, and inspection process—because that person, if they exist, already has a job and isn't looking.

The shops filling skilled roles right now aren't the ones with the longest requirement list. They're the ones who know exactly which three or four things are non-negotiable, and which ones they're prepared to teach.

Define the candidate you actually need, and you'll find them faster—without lowering what your shop expects from the people who run it.
